"Lean Six Sigma" gets thrown around as if it's one thing. It's actually two separate methodologies that turned out to work better together than apart — and understanding the difference makes the rest of the system click into place.
Two methods, one toolkit
Lean comes from manufacturing, most famously the Toyota Production System. Its core question is: does this step add value for the customer? If not, it's waste — and Lean gives you a vocabulary for the common types of waste (waiting, overproduction, defects, unnecessary motion, and so on) plus tools for removing them.
Six Sigma comes from a different tradition — statistical quality control, popularized at Motorola and later GE. Its core question is: how much does this process vary, and can we prove it? Six Sigma brings the data discipline — control charts, hypothesis testing, process capability — that keeps improvement work honest instead of anecdotal.
Put together, Lean tells you where to look. Six Sigma tells you how to know if you actually fixed it.
The method: DMAIC
Almost everything in Lean Six Sigma training runs through one five-phase structure called DMAIC:
- Define — What's the problem, in specific and measurable terms? Who's affected, and what does "fixed" look like?
- Measure — What does the process actually do today? Not what people assume it does — what the data shows.
- Analyze — What's actually causing the problem? This is where root-cause tools separate real causes from convenient guesses.
- Improve — Design and test a change that addresses the root cause, not just the symptom.
- Control — Make sure the improvement sticks after everyone stops paying attention to it.
That last phase is the one most training programs skip — and it's usually why "process improvements" quietly revert to the old way of doing things within six months.
Every certification level we teach — White through Black Belt — is the same DMAIC method at increasing depth. You're never learning a different framework; you're getting better at the same one.
Why belts exist
The belt system (borrowed, loosely, from martial arts ranking) exists to answer a simple question for employers: how much can this person be trusted with, unsupervised?
- White Belt — Understands the vocabulary. Can participate in an improvement discussion without being lost.
- Yellow Belt — Can contribute meaningfully to a project team: map a process, help identify root causes.
- Green Belt — Can lead a full DMAIC project on a moderately complex process, with occasional mentor support.
- Black Belt — Can run advanced statistical analysis, mentor Green Belts, and lead larger, cross-functional transformation efforts.
Where it actually shows up at work
In practice, Lean Six Sigma rarely looks like a formal "project." It looks like: a support team that finally figures out why 30% of tickets get reopened, a clinic that cuts patient wait time without adding staff, or a warehouse that reduces picking errors by changing one step in a handoff. The framework is the same either way — the scale and the statistics just get more sophisticated as you move up belts.
